Interviewer Training

A morning at the dentist having root canal work, or a morning of interviews for new hires into your department? Tricky choice. Oh, and by the way it’s just been landed on you by HR, who are sure you’ll do a good job.

It’s now a common problem in fast growth companies who are hiring rapidly, as the central HR department tries to delegate the interviewing process down to the hiring managers. What does excellent look like? How do you ensure that you attract the candidates that will really add value to your organization, and that they accept your offer, and that they stay beyond 6 months? Conversely how do you avoid hiring potential troublemakers, or avoid legal action from a candidate with a grievance about the interview process, who claims discrimination? And how do you ensure consistency across multiple busy hiring managers?

It’s over 20 years since the phrase “war on talent” became commonplace after the McKinsey book of the same name. A 2017 study of over 600,000 individuals from business, research, politics and entertainment showed that high performers were 400% more productive than average ones. As a business, you want as many of those as possible.

So how should your organization ensure that you have an interviewing process that ticks all the boxes and gets you the very best candidates? Obviously you will need to have a competitive offer, but in addition you need to ensure that your interviewers;

• Understand your organization’s hiring process and their individual role within the process.
• Know how to prepare for an interview i.e. develop questions, review
CV’s and application letters.
• Understand how to conduct an interview which is legally compliant, that avoids bias and really gets the best out of the candidate.
• Know how to give good feedback and provide a consistent interview score.
• Understand the post-interview process and what happens next.

Interviewers need to strike the right balance between asking challenging questions which adequately assess the candidate’s skills, and with making the candidate feel that the organization is the right place for them to build a career. It’s partly a selling job; you want to highlight the “value added” of the organization, whereas candidates need to feel that your organization wants their talent, and that after joining they can make an impact and feel at home. Remember that the evaluation process is two-way, candidates are assessing you as much as you are assessing them.

In short, you need to ensure that your interviewers are trained to a high standard, and will be able to provide an interview that will leave the candidate feeling great about your organization, whether or not they receive an offer. Your training should ensure that interviewers can do the following.

Understand and explain your hiring process

Interviewers need to know how many stages are involved, the time frames and any pre-selection testing ie inbox exercises or Excel assessments. They need to show empathy with candidates, and be able to explain why the components are necessary, and how it all fits together.

Interview preparation

Candidates want to join an organization that cares about them and their development, and will be put off if your interviewers have failed to match up the role’s required skills and behaviors with those shown in the candidates CV and applications. This will also highlight areas for further exploration during the interview.

Well-conducted Interview

Interviewers should always start on time, introduce everyone and their role, explain that there will be taking some note-taking, tell candidates the duration of the interview, and avoid sitting directly opposite the candidate. Start with a general “settling“ question that a candidate will be able to answer easily, something that they will know, before launching directly into questions.

It should always be clear what you are looking for when asking a question. If it is obvious that a candidate is struggling to answer, then either rephrase it or give them a hint to try to guide them, or gently move on to another question.

Interviewers need to understand whether the type of question and how to score the response.

• Behavioral, where typically they will be looking for a strong example to illustrate from the candidate, using a framework such as STAR (Situation, Task, Action, Result) to score against.
• Strength-based, where assessment of body language and enthusiasm is used to establish natural innate strengths.
• Technical, where either specialist knowledge or literacy/numeracy/judgmental skills are tested.

Many managers have invisible or unconscious bias, and tend to prefer candidates with which they share common beliefs. This may lead to lack of diversity in recruitment, and all training courses for interviewers should include an element of unconscious bias training, so that least there is awareness and the opportunity to correct this.
Most countries expressly prohibit discrimination based on age, sex, religion, nationality, childcare requirements or medical conditions. These are defined as “protected” characteristics, and interviewers cannot directly ask these questions about these i.e. “Which country were you born in?”. Instead, questions must focus on the ability to carry out requirements of the role i.e. ”Is there anything that would prevent you from fulfilling the job requirements?”.
Training in unconscious bias and avoidance of discrimination should be mandatory for managers, both to improve inclusivity and diversity, but also to protect the organization from legal claims.

Interview Scoring and Feedback

Ideally there should be high consistency between different managers, when interviewing the same candidate; this is where scoring templates and model answers can really help. This helps both in selecting the right candidates, but also becomes the basis for informed and helpful feedback, as well as reducing the potential for discrimination claims.

What Happens next

All interviewers should be able to keep to the interview timing, so there is adequate time for wrapping up, questions from the candidate, and to explain what happens next, within what time frame. They should use the opportunity thank the candidate for attending, try to sum up the candidate’s strengths and how they would add value to the organization. This is still part of the sales pitch!

Much of the above will be second nature to experienced HR professionals, but for hiring managers, it is essential that they receive adequate training, and only conduct interviews when all are confident in their ability to deliver.

Keep the basics in mind

If you want to stay on a keto diet, you need to be aware of more than just what foods you can eat and what you have to avoid. You need an understanding of the fundamentals of ketosis. Ketosis is when the body starts to burn fat for energy instead of carbs, which it tends to burn first. As such, the key is to make sure that you’re keeping your carb consumption low.

Keep checking your macros

When you’re doing a keto diet, it’s not necessarily essential to track your calories. Instead, what you want to keep a closer eye on is your macros and, in particular, you want to be tracking your net carbs. For ketosis to take effect, you need to eat fewer carbs in your diet, after all. By tracking the number of carbs that you eat, which can be done with just about any nutrition tracking app, you can see when they start to rise again. Keep a list of the foods you eat per day and it becomes easier to see which of your eating habits is pushing things and what you can do to eliminate it.

Don’t forget to get that extra fat

We have been brainwashed as a generation into believing that fats in foods are evil, and to avoid them as best as possible. Some nutritionists think it’s why we eat too many carbs and too much sugar as an alternative. You need to get out of the habit of avoiding fats. Have your meals with a drizzle of olive oil to add that extra fat (and some flavor) too and this cheese sauce is amazing and keto, too. Not only does it make sure that you are managing your macros and eating enough, it helps your keto meals taste better too.

Close the book on “cheating”

Cheating on diets happens. Some diets can even build “cheat days” into them. With keto diets, that’s not an effective strategy. If you get out of the process of ketosis, it will take time to get back into it again, you’re not going to see results immediately. As such, if you have cheated or had a cheat day, now is the time to call it off. There’s nothing wrong with feeling a little regret about falling off the wagon but don’t keep beating yourself up about it or feel like you have to justify it. Just course correct and keep moving.

Don’t feel like you have to eat an entire steak for every meal

The keto diet is not a carnivore diet. First of all, you can still have vegetables, just make sure that you’re getting low-carb vegetables. Cruciferous greens like cauliflower, kale, spinach, and broccoli are going to be a godsend. You don’t need to increase your protein intake too much and, what’s more, keto diets tend to suppress your appetite so you’re not going to feel like eating as much. If you feel like you have to force yourself to eat more meat, it’s easy for your motivation to start slipping away.

Don’t let yourself get dehydrated

When your body is in ketosis, it tends to excrete more, meaning you’re losing more fluids. If you’re not careful, this can lead to dehydration, which will make you feel all kinds of terrible. A lot of people will think that symptoms like headaches, tiredness, and general uneasiness are a result of the keto diet but, usually, they are just dehydrated. You need to up that water intake. High water-content veg like cucumber and avocado can help with that.

Regardless of what dietary changes you are making, it will be essential for you to work on your own self-discipline. The tips above can make it easier but it’s important to recognize that it’s never quite “easy,” even with a little help. But that only means that it’s worth it.

Your yard plays an important role in your house, namely, providing a safe outdoor space for you to enjoy the sun. There are several good reasons to become self-employed but also many difficulties that come with it. Let’s start with the more obvious stuff.

Self-employment allows you a lot more control over, and flexibility with, your work. You set your hours, choose where you work, who you work with, and what you work on. These are great, but they come with a lot of responsibility.

Though you get more flexibility with your work, self-employment means more work hours, not less. You will also have to handle the legal matters that a company would have handled for you.

Being self-employed lets you structure your work around what’s important to you. You can solve problems you care about, follow your passion, and learn a lot of things you wouldn’t have learned from working in a company along the way. 

However, you will be out of your comfort zone. That you will be learning a lot of things is great but it’salso an indicator of how much you don’t know. You won’t have co-workers to help or teach you if you don’t know something. If you weren’t directly interacting with clients before, chances are you will have to after becoming self-employed.

In the end, it depends on what you prefer, how important the advantages are to you, and how much you’re willing to bear with the disadvantages.

Another thing to consider is how much your circumstances mitigate the disadvantages. You might have a lot of money and assets, a strong support system, or experience with a wide range of tasks. All of these could make transitioning to self-employment a lot easier

Self-Evaluate and Consider Your Options

Before becoming self-employed, you should take the time to consider if this is something you actually want to do. Ask yourself what your options are and why you’re doing this. Some people might consider self-employment because they

hate their current job or their boss.

Avoiding bad jobs is certainly a perk, but it’s not enough of a reason to become self-employed. Being self-employed comes with its own hardships and responsibilities. Quitting your job and starting your own business is something you have to commit yourself to, so make sure you go into it with enough resolve.

If you’re resolute, then it’s time to take stock. Ask yourself the following questions:

Are you disposed to having more responsibility for your work?

What are you passionate about and skilled at?

What services or products can you offer?

How much of your money and assets are you willing to utilize or risk?

This should give you an idea of what it is you want to do and what your business should offer.

Come Up with a Business Strategy

After handling all the legal requirements for forming a business, it’s time to strategize.

If you come into this without a detailed business plan, then you will be setting yourself up for failure from the very start. Analyze your competitors and set yourself apart by focusing on what’s unique about what you offer.

You will need to pick a niche, at least in the beginning. Why do people buy products or avail of services? It’s because they have a goal they want to achieve or a problem they want to solve.

They buy toys to make their children happy. They hire exterminators to get rid of termites. What are you able to offer, and who would your customers be? Start small and specific. As a newly self-employed individual, you will have little in the way of reach. Address a small set of problems and offer solutions.

You will also need a way of financing your business. This could come from your savings, family and friends, a business loan, or any other source of funding.

Once your business is up and running, you should aim to get your brand out there. You will need a website. It’s a great way to attract clients and partners. If you can afford it, you might want to hire a company to market your content.

There are many objectives you won’t be able to reach simply because you lack the manpower and specialized knowledge. Partnerships and outsourcing are a couple of great ways to compensate for this.

It will be difficult, but as long as you go into it with good reasons and a good plan, self-employment can be one of the best decisions you can make for your career. You’ll inevitably stumble, but keep at it, and you’ll be able to make things go your way.
